Repositioning a Struggling Skincare Brand Into a High-Converting Digital Experience

Overview
Ayur Botanics was a personal transformation project where I completely rebranded and repositioned an underperforming natural skincare business.
Before the redesign, the business had minimal traction averaging only 4–5 sales in an entire year.
The brand lacked a clear story, a meaningful point of differentiation, and the trust signals needed for customers to choose it in a highly competitive skincare market.
After repositioning the brand, redesigning the experience, and refining the digital strategy, the business generated 72 sales within 2 months.
My Role
I led the transformation end to end:
Brand repositioning | UX/UI redesign | Website strategy | Conversion optimisation |
Customer research | Keyword research | Messaging strategy | Paid marketing strategy |
Retargeting and audience targeting | A/B testing | Growth experimentation |
The Challenge
The original business had products, but no clear reason for customers to buy.
The website functioned more as a product listing than a brand experience.
There was:
no emotional connection
no trust-building story
no clear unique positioning
no strategic differentiation
weak conversion messaging
Through conversations with the founder, I uncovered something much more powerful.
This was not a factory-led skincare brand.
It was a one-woman founder personally handling formulation, production, and packaging with a deeply personal level of care.
That changed everything.
Strategy & Research
Instead of redesigning visually first, I focused on understanding what natural skincare customers were actually looking for.
Through research, testing, and keyword analysis, clear patterns emerged:
users wanted natural alternatives to harsher chemical skincare
trust was one of the biggest purchase barriers
ingredient origin mattered
British botanical skincare had measurable search interest
founder authenticity created emotional trust
This completely changed the positioning strategy.
Design Approach
Building Trust Through Storytelling
Rather than presenting products as generic skincare items, I repositioned the brand around craftsmanship, trust, and founder-led care.
The strongest strategic shift was making the founder story visible.
Instead of selling “products,” the experience sold:
handcrafted care
trust
botanical authenticity
founder credibility
emotional connection
The British botanical angle became another strategic differentiator, giving the brand a stronger and clearer positioning in search and customer perception.
Outcome
The transformation delivered measurable business impact.
From averaging only a handful of annual sales, the brand achieved: 72 sales in 2 months
The redesigned experience created stronger trust, clearer positioning, improved conversions, and a much stronger commercial foundation for the brand.
